Client Introduction

Milling Equip Mfg. is a leader in the parboiled rice machinery manufacturer. A pioneer in parboiling technology since 1974, the company has established itself as the largest exporter of rice processing equipment from India, catering to clients across domestic and international markets. With decades of success, the company faced a critical phase of transition as it sought to align its legacy with a future-ready business structure.

Problem

As the company navigated generational leadership transition, several challenges emerged, requiring comprehensive transformation across multiple business functions:

  1. Leadership Transition:
    • Limited management bandwidth to handle the growing complexities of the business.
    • Need for a smooth transition from the old generation to the new generation of leadership while preserving the company’s legacy.
  2. Operational Inefficiencies:
    • Ineffective Standard Operating Procedures (SOPs) across key business areas such as sales, manufacturing, and logistics.
    • Poorly implemented ERP (SAP), leading to inefficiencies in process management and reporting.
  3. Sales and Market Challenges:
    • Lack of a well-structured and cohesive sales team to address both domestic and export markets.
    • Difficulty in maintaining market share and revenue during challenging periods like the COVID-19 pandemic.
  4. Governance and Compliance Issues:
    • Weak governance and compliance mechanisms hindered transparency and accountability.
  5. Financial and Operational Hurdles:
    • Inefficient working capital management and lack of operational efficiency across key departments.
    • Absence of a robust Management Information System (MIS) for data-driven decision-making.

Our Role

We were entrusted with a complete business transformation initiative, addressing the company’s needs holistically and ensuring sustainable growth:

  1. Business Strategy Development:
    • Designed a comprehensive business strategy and prepared both short-term and long-term business plans.
  2. Leadership Appointments:
    • Identified and appointed three critical resources to lead Sales, Operations, and Finance, ensuring effective implementation of the business strategy.
  3. Process Optimization and SOP Implementation:
    • Developed and implemented Standard Operating Procedures (SOPs) across Sales, Manufacturing, Logistics, Design, Finance, HR, and IT.
  4. ERP System Overhaul:
    • Reviewed and cleaned up the poorly implemented SAP ERP system to streamline operations and reporting.
  5. MIS Implementation:
    • Introduced a robust Finance and Operating MIS, enabling better decision-making and operational oversight.
  6. Working Capital Management:
    • Streamlined working capital management processes, improving liquidity and operational efficiency.
  7. Sales Team Strengthening:
    • Rebuilt the sales team to focus on both domestic and export markets, enhancing revenue generation capabilities.
  8. Industry Benchmarking and Governance:
    • Conducted industry and peer benchmarking to align the company with best practices.
    • Strengthened governance and compliance mechanisms, creating a transparent and accountable organizational structure.
  9. Organizational Restructuring:
    • Created a hierarchical structure with clearly defined roles and responsibilities, improving management bandwidth and operational clarity.
